Engagement Before Day One- Online Processes Behind Practical Onboarding

Before designing their online onboarding process, Salvador Segura described their prior process as not up to par with the image that was expected from a technology company. Their courier expenses were high, especially when they wanted to extend same day offers in other countries. They were not prepared to handle rush offer requests as demanded by our internal clients; in some occasions, the candidate did not receive their offer package or required documents were not returned even with courier service. Tracking and follow-up was inefficient and involved long cycle times from both ends. There were occasions when a candidate received competitive offers hours earlier which represented a lost opportunity for IBM. Moreover, IBM had plans to offshore to other countries some backend operations which would be unthinkable without an online solution to extend offers and confirm acceptances by desired talent.

Now IBM has a structured recruitment process where the interaction between the Recruiting organization and the Hiring Business Unit is iterative and frequent. Stakeholders have bought into the belief that candidate interaction with IBM in the recruiting stages through the actual onboarding is critical for employee retention and satisfaction. In their process re-design, Salvador Segura focused on the last 2 process boxes depicted above-- “Manage Offer” and “Pre-Boarding and Onboarding” processes. He explained five new online components of these processes:

  • Pre-hire website
  • Connection Coaches
  • First Day website (wiki)
  • New IBMer Zone
  • 10-Day Post-Hire Survey
